What is GTM engineering?

GTM engineering is the design and operation of delivery infrastructure for go-to-market: how a signal becomes research, a draft, a send or a launch, and a number on a scorecard — with agents in the loop and humans on the gates.

GTM engineering is not RevOps with a new title, and it is not “the person who maintains Clay.” A GTM engineer owns the wiring — the connections between systems that turn a signal into an action and an action into a number on a scorecard. A GTM system is six layers: data, signal, research, execution, agent, and reporting. The layers are not a product list — they are a contract for what has to flow into what. Data feeds signal; signal feeds research; research feeds execution; execution feeds reporting; reporting feeds the next round of data. If any layer is a silo, the system stops being a loop and becomes a slide: information goes in, nothing comes back, and leadership makes decisions on stale dashboards.

Read the “Broken when” column as the diagnostic, not the “What it holds” column as the shopping list. Most GTM failures are identity failures (two truths for one account) or signal failures (an intent spike that never joined to a CRM record), not tool failures. Score the loop in order: signals captured, accounts researched, drafts approved, meetings booked, win rate. Each step has a conversion to the next, and the weakest step is the bottleneck — not the step with the lowest absolute number. Hire for wiring: identity, APIs, policy, and taste for what should never be automated. Outsource when you need a motion you will not staff for 18 months.

Hire for wiring, not for a tool. Job posts that list “Clay + ChatGPT” are shopping lists; they tell you nothing about whether the person can design a loop, write a gate, and pick a metric that survives a board meeting. The interview is: show me a loop you built, the gate that kept it safe, and the metric that proved it worked. If they can only show tool screenshots, they are an operator, not an engineer.
