A one-page decision model: what started the search, who can spend, and what proof de-risks the close.
A buyer persona template is only useful if sales will open it mid-deal. This persona template records trigger, budget authority, and proof — not a cartoon with a hobby list. Use it as a B2B buyer persona template for multi-threaded deals.
It is a decision model for one role in a buying group. Demographics are optional. TAP fields are not: Trigger, Authority, Proof. One composite “Marketing Mary” cannot cover a 6–10 person Gartner buying group.
Title, team size, who they report to, stage of company.
What started the search this quarter — quota miss, audit, new CRO.
The sentence they say on a discovery call.
Recommend, sub-budget, or sign. Name the dollar threshold.
Case study shape, integration, time-to-value.
Who you lose, discount, or churn. Saves more time than another happy-path slide.
A Gong-class revenue-intel product sold into 100–500 person SaaS. Five closed-won deals converged on Riley, Director of RevOps — not a generic “ops leader.”
Riley, Director of RevOps (Series B SaaS)
| Field | Filled |
|---|---|
| Trigger | Missed quota two quarters; CRO wants pipeline visibility |
| Pain | Forecasts are gut feel; QBRs have no proof |
| Authority | Recommends; CRO signs above $30K ACV |
| Proof | CRM fit, no-SQL reports, value in two weeks |
| Objection | “We tried a recorder. Nobody read the transcripts.” |
| Anti-persona | Founder-led teams with no CRM hygiene and a $5K budget |
Titles, deal size, cycle length. Whiteboard guesses do not count.
Won or lost. Ask what started the search and who held the budget.
VP, director, and user need three sheets. One Ian will not cover the chain.
Who they are, what they are solving, how they decide. If it needs a deck, you have not synthesized.
If language and timeline do not match, change the persona, not the prospect.
| Mistake | Fix |
|---|---|
| Hobbies and age ranges | If you are writing podcasts, you have left TAP. |
| Consensus blend of every stakeholder | One TAP sheet per role. |
| Wish-list buyer from the deck | Rebuild from the last five closed-won. |
ICP is the company you want. A persona is the person inside that company who can move a deal. Fill both. Do not mash them onto one page.
Three role-specific sheets per buying group is typical. More than five and nobody uses them.
Every quarter, or when deal size moves 30% or a new vertical starts closing.
